Key ideas

  • Agent is the new app. Customer-facing AI agents will become the primary interface for every company — not a feature but the product itself.
  • Outcomes-based pricing. Agents should be priced by achieved outcomes (resolutions) rather than inputs (tokens) or seats. Incentive alignment is the core argument.
  • Three-tier AI market. Frontier → tooling → applied/agent. Startups belong in the applied layer; tooling is too close to the sun.
  • Context engineering. Most AI output failures are context failures. Dedicate engineering capacity to root-cause analysis and MCP context repair, not model-waiting.
  • Differentiation from genuine insight. Google Local (me-too) failed; Google Maps (unique asset combination) succeeded. Market size logic is not a product strategy.
